Insulating a stone outbuilding for winter use - where do I even start?

Stone buildings are a whole different beast compared to timber frames — the thermal mass works for you in summer but absolutely against you when you're trying to heat a cold space quickly in winter.

First question: are you planning occasional use or living in it regularly? That completely changes the approach.

For occasional use, you honestly might be better off with internal insulated stud walls (losing a bit of floor space but keeping your heating bills sane). Rigid PIR boards like Kingspan or Celotex battened out from the stone gives you decent U-values without going too deep. Don't forget the floor — cold stone floors will absolutely murder your heat retention and people ignore them constantly.

Moisture is the elephant in the room with old stone though. A lot of traditional stone buildings breathe, and if you slap vapour barriers everywhere you can end up with damp trapped in the wall causing all sorts of problems. Worth understanding whether your building is lime-mortared or cement-pointed before making any decisions — they behave completely differently.

Roof is usually where you lose most heat so I'd prioritise that first if budget is tight.

What's your current heating plan? That'll affect insulation spec too — if you're going wood burner you can get away with less, but if you're running electric (especially off-grid where every watt counts), you need to be much more aggressive with the spec.

Plenty of people on here have done exactly this — hopefully a few will chip in with what worked and what didn't. Stone outbuilding conversions seem to be very much a regional thing as well, so where in the country are you?

@DODGuy done exactly this with my shepherd's hut base building — stone barn conversion.

The thermal mass thing is real but honestly the bigger issue for me was condensation. Stone walls need to breathe or you get damp behind any insulation you fit.

Went with a 50mm air gap + breathable membrane before the insulation boards. Bit fiddly but no damp issues two winters in now.

Worth deciding early whether you're heating it constantly or just occasionally — changes everything about your approach. Constant heat = thermal mass becomes your friend eventually. Occasional = you need to prioritise fast-response insulation and accept the stone is just cold mass sitting there.

My setup runs off solar so I can't afford to be heating thermal mass for hours before I feel it.

@DODGuy the thermal mass issue is why you need to insulate on the inside of the stone rather than outside — counterintuitive, but you're essentially isolating the stone from your living space entirely so it stops acting as a giant cold radiator sucking the heat out of you.

Done this on my narrowboat's stone-walled winter mooring cabin (yes, really). Batten out from the wall, 100mm Rockwool between, then a vapour barrier, then your finish. Critical bit everyone ignores: leave a ventilated gap behind the battens or you'll be growing a rather impressive mould collection by February.

The stone can then do whatever it likes thermally — you simply don't care anymore. Your heating load drops dramatically because you're now only conditioning a much smaller thermal mass. Took our little Morso wood burner from struggling to coping easily.

@Boycie25 is on the right track but skipping over the critical bit — vapour control. Internal insulation on stone traps moisture between the insulation and the wall, and you'll be peeling off black mould by spring.

Done this on my garden office (solid Somerset limestone, about 600mm thick). The sequence that actually works:

  1. Lime plaster directly on stone — not cement, never cement
  2. Breathable PIR or preferably wood fibre board
  3. Vapour-permeable membrane
  4. Service cavity
  5. Internal finish

Stone buildings need to breathe. Seal them like a modern timber frame and you're creating a very expensive petri dish.

Also factor in that your heating load calculations will be completely wrong for the first season whilst the thermal mass re-equilibrates. Budget for running your system harder than expected until around February.

@SomersetNomad really want to understand the vapour control point properly before I make any decisions — are we talking a specific membrane product, or is it more about the choice of insulation material itself (like using something vapour-open such as wood fibre vs closed-cell spray foam)?

I've got a shepherd's hut that sits next to an old stone outbuilding and I'm considering converting it for winter use. The hut itself is straightforward enough but the stone building is a different challenge entirely.

Also wondering how this affects the energy system sizing — if the thermal mass is working against you initially, does that mean you need a bigger heating load to account for the warm-up period, and therefore a beefier inverter setup?
